Asda IT separation disrupts operations, sales recovery delayed until 2026

Asda told investors on November 28, 2025 that a major IT separation from its former owner Walmart disrupted operations and cut into sales, and it does not expect to return to underlying sales growth until mid 2026. The separation, completed in August and involving more than 2,500 systems, created inconsistent product availability and operational problems that directly affected depot and store employees while outages were resolved.

Asda reported to investors that the technology split from Walmart materially disrupted the retailer in the third quarter and will weigh on recovery into next year. The company completed a project in August to separate more than 2,500 systems from Walmart, but the change produced inconsistent product availability, operational problems at depots and in stores, and a poorer online experience in the quarter. Like for like sales for the quarter fell 2.8 percent, following a 0.2 percent decline in the second quarter.

The disruption hit frontline work across the chain. Stocking, order fulfillment and depot logistics experienced setbacks that translated into altered hours and overtime needs for store and depot teams, as well as strained customer facing roles while systems and inventory flows were restored. These operational stresses help explain the sales decline and underline how complex technology carve outs can ripple through day to day store operations.

Asda said the worst of the disruption is now behind the business and that product availability has improved, but it cautioned that it will not reestablish its second quarter 2025 position until around the second quarter of 2026. The company does not expect to return to underlying sales growth until mid 2026, signaling a prolonged recovery period for employees and managers who must balance service expectations with ongoing operational adjustments.

The episode offers a cautionary example for retailers and for Walmart stakeholders. Although Walmart sold Asda in 2021 and now holds a minority stake, the recent separation shows that unwinding shared technology and logistics arrangements can materially affect store level operations and the day to day work of employees. For workers that can mean shifting schedules, increased overtime, and additional pressure on customer facing duties as outages and integration issues are resolved.
